4-4 : People Grow Through Problem Solving -- Quality Improvement Is One of the Best Practical Arenas for Developing People

“We need to solve this quality problem.”

When companies think this way, attention often turns to finding the cause quickly and implementing countermeasures quickly.

Of course, problems that are right in front of us cannot be ignored. Customer response, preventing defective products or services from reaching customers, and recurrence prevention all require prompt action.

However, problem solving has another important meaning.

It develops people.

 

To state the conclusion upfront: solving quality problems is one of the most practical forms of human resource development for any company.

Through the process of facing a problem, employees gain firsthand experience in understanding the current situation, analyzing root causes, collaborating with stakeholders, implementing countermeasures, and verifying results.

This kind of experience cannot be gained through classroom training alone.

From the perspective of Quality-Driven Profit, human resource development is not an education cost. It is an investment in accumulating the capabilities that will create future quality and profit within the organization.

 

In this article, quality problems are not limited to manufacturing defects.

Customer complaints, inconsistent service quality, rework, and customer churn in service industries are all quality problems.

Any situation in which the value promised to customers is not being properly delivered can be regarded as a quality issue.

 

Four Key Points

1. Problem Solving Develops the Ability to Think

When a quality problem occurs, people do not grow if the answer is immediately given to them.

Of course, there are situations where urgent instructions are necessary.

However, if supervisors or specialist departments always provide the answers, the front line becomes an organization that simply waits for instructions.

What matters is creating opportunities for people to think through problems themselves.

What is happening?
Why is it a problem?
Where and how is it occurring?

By working through these questions themselves, employees develop their problem-solving capabilities.

Quality problems may be troublesome for the organization, but they are also practical learning materials that strengthen the ability to think.

 

2. Projects Can Become a System for Developing People

When quality improvement is left to individuals, the experience remains locked inside those individuals.

However, when quality improvement is managed as a project, the organization can share and accumulate learning.

The project manager designs the improvement scenario and sets the goals and direction.

The project office organizes progress, connects information, and helps move activities forward.

Project members bring facts from the front line and implement concrete improvements.

The project leader draws out the strengths of the members and enables the team to achieve results.

By clarifying these roles, quality improvement becomes more than problem handling.

It becomes a system through which people grow.

Once employees experience one problem-solving project, they begin to understand how to act when the next problem arises.

This becomes a significant asset for the company.

 

3. A Sense of Achievement Leads to the Next Improvement

People grow when they can feel that they have achieved something.

They work on a quality problem, identify the cause, implement countermeasures, and actually see defects or complaints decrease.

This experience gives employees a strong sense of achievement.

And that sense of achievement becomes motivation to try again.

In companies where improvement activities do not continue, the results are often difficult to see, or achievements are not shared.

That is why improvement results must be made visible.

How much have defects decreased?
How much rework has been reduced?
How much complaint-handling time has been eliminated?
How has the improvement contributed to profit?

By sharing these results, improvement activities become successful experiences for the entire organization.

 

4. Problem-Solving Capability Becomes Competitive Strength

The ability to solve quality problems is not merely an operational skill.

It is a source of competitive strength.

Markets change.

Customer expectations change.

Small and medium-sized businesses face increasingly difficult conditions, including labor shortages and rising costs.

In such an environment, what matters is the ability to think and improve when problems arise.

Seeking advice from outside experts can be highly valuable.

However, what ultimately strengthens a company is the accumulation of problem-solving capability inside the organization.

When people grow, systems grow.
When systems grow, quality becomes stable.
When quality becomes stable, failure costs decrease, customer trust increases, and profit is generated.

 

Quality problems are, of course, something every company would prefer to avoid.

But once a problem occurs, the question is how the organization chooses to treat it.

Will it be handled merely as a trouble to be resolved?

Or will it be used as an opportunity to develop people and strengthen the organization?

That difference has a major impact on the company’s capacity for growth.

Developing people through problem solving and leaving organizational learning behind—this is the path that transforms quality improvement from a temporary activity into a capability that generates profit.

4-4 : 透過問題解決培育人才ーー品質改善是最實踐的人才培育現場

當企業面對品質問題時,最常想到的往往是:

「趕快找出原因。」

「趕快採取對策。」

這樣的想法很自然。

畢竟眼前的問題不能放著不管。無論是客戶應對、不良品流出防止,還是防止再次發生,都有許多必須立即處理的事情。

然而,問題解決其實還有另一個重要的意義。

那就是——培育人才。

 

先說結論:

解決品質問題,是企業最實踐、也最有效的人才培育場域。

在面對問題的過程中,員工會經歷一連串的學習:

掌握現況、分析原因、跨部門合作、執行對策,以及驗證結果。

這些能力,並不是透過課堂教育或理論訓練就能真正學會的。

從「品質創利」的角度來看,

人才培育不是教育成本,而是一項投資。

它是在為組織累積未來創造品質與利潤的能力。

 

此外,本文所談的品質問題,並不僅限於製造業的不良品。

服務業中的客訴、服務品質不穩定、重工重做、顧客流失等,也都屬於品質問題。

凡是顧客所獲得的價值出現問題,都可以視為品質問題。

 

重點有四個。

1.問題解決能培養「思考的能力」

當品質問題發生時,如果主管直接給出答案,人其實很難成長。

當然,在緊急狀況下,適當的指示是必要的。

但如果每一次都由主管或專業部門負責解答,組織最終就會變成一個「等待指示的組織」。

真正重要的是,透過問題創造思考的機會。

發生了什麼事?

為什麼這是個問題?

在哪裡發生?

又是如何發生的?

當員工開始自己思考這些問題時,解決問題的能力才會逐漸建立起來。

因此,品質問題不只是令人頭痛的麻煩。

它同時也是訓練思考能力的教材。

 

2.專案活動可以成為人才培育機制

如果品質改善完全依靠個人推動,經驗往往只會停留在個人身上。

但如果透過專案方式來推動品質改善,組織就能共享學習成果。

專案經理(Project Manager)負責描繪改善藍圖,明確目標與方向。

專案辦公室(Project Office)負責掌握進度、串聯資訊,確保活動順利推進。

推動成員則提供現場事實,執行具體改善措施。

專案領導者(Project Leader)則負責凝聚團隊力量,帶領團隊達成成果。

當這些角色被清楚定義時,品質改善便不再只是處理問題,而成為培育人才的機制。

經歷過一次完整問題解決專案的人,未來面對新的問題時,也會知道該如何展開行動。

對企業而言,這是一項非常寶貴的資產。

 

3.成就感會帶來下一次改善

人會在感受到成果時成長。

當員工投入品質改善,找出原因、執行對策、實際看到不良率下降或客訴減少時,這種成功經驗會帶來巨大的成就感。

而這份成就感,又會進一步轉化為:

「下一次我也想試試看。」

然而,在許多改善活動無法持續的企業裡,

往往存在兩個問題:

成果不容易被看見。

成果沒有被充分分享。

因此,改善成果必須被可視化。

例如:

不良數量減少了多少?

重工時間減少了多少?

客訴處理工時降低了多少?

對企業獲利帶來了多少貢獻?

當這些成果被公開分享時,改善活動就不再只是個人的努力,而會成為整個組織共同的成功經驗。

 

4.解決問題的能力,就是企業的競爭力

解決品質問題的能力,並不只是現場技能而已。

它本身就是企業競爭力的一部分。

市場環境持續變化。

顧客需求不斷改變。

人力短缺、成本上升等挑戰,也持續影響著中小企業。

在這樣的環境中,

真正重要的是:

當問題發生時,企業是否有能力自行思考並持續改善。

尋求外部專家的協助當然很有價值。

但真正讓企業變強的,是把問題解決能力累積在企業內部。

當人才成長時,制度也會跟著成長。

制度成長後,品質便會更加穩定。

品質穩定之後,失敗成本會降低,顧客信任會提升,企業也能持續創造利潤。

 

品質問題,當然是越少越好。

但當問題真的發生時,是把它當成單純的麻煩來處理,還是把它當成培育人才、強化組織的機會來運用,兩者將帶來完全不同的結果。

透過問題解決培育人才,並將學習成果留在組織之中。

唯有如此,品質改善才不會只是一次性的活動,而能轉化為持續創造利潤的能力。

這正是品質創利所追求的價值。

4-4 : 問題解決で人は育つーー品質改善は人材育成の最高の実践の場である

品質問題を解決したい。
そう考えたとき、多くの企業では「早く原因を見つけること」「早く対策を打つこと」に意識が向きます。
もちろん、目の前の問題を放置することはできません。顧客対応、不良の流出防止、再発防止など、急いで取り組むべきことはあります。
しかし、問題解決にはもう一つ大切な意味があります。
それは、人を育てるということです。

 

結論から言うと、品質問題の解決は、企業にとって最も実践的な人材育成の場になります。
問題に向き合う過程で、従業員は現状把握・原因分析・関係者との連携・対策実行・結果確認という一連の経験を積みます。
この経験は、机上の研修では得られません。
品質創利の視点で言えば、人材育成は教育コストではなく、将来の品質と利益を生み出す力を組織に蓄積するための投資です。

 

なお本稿でいう品質問題は、製造業の不良だけを指しません。
サービス業におけるクレーム、対応品質のばらつき、手戻り、顧客離れなども同じです。
顧客に提供する価値に問題が生じている状態は、すべて品質問題として考えることができます。

 

ポイントは四つあります。

1.問題解決は「考える力」を育てる

品質問題が起きたとき、すぐに答えを与えてしまうと、人は育ちません。
もちろん、緊急対応が必要な場面では指示も必要です。
しかし、いつも上司や専門部署が答えを出してしまうと、現場は「指示を待つ組織」になってしまいます。
大切なのは、問題を通じて考える機会をつくることです。
何が起きているのか、なぜ問題なのか、どこでどのように発生しているのか——こうした問いを自分たちで考えることで、従業員の問題解決力は育っていきます。
品質問題は、組織にとって厄介なトラブルであると同時に、考える力を鍛える教材でもあるのです。

 

2.プロジェクトは人材育成の仕組みになる

品質改善を個人任せにすると、経験は個人の中に閉じてしまいます。
しかし、品質改善をプロジェクトとして進めると、組織として学びを共有できるようになります。
プロジェクトマネージャーは、改善のシナリオを描き、目標と方向性を示します。
プロジェクト事務局は、進捗を整理し、情報をつなぎ、活動を前に進めます。
推進メンバーは、現場の事実を持ち寄り、具体的な改善を実行します。
プロジェクトリーダーは、メンバーの力を引き出し、チームとして成果を出す役割を担います。
このように役割を明確にすることで、品質改善は単なる問題処理ではなく、人が育つ仕組みに変わります。
一つの問題解決プロジェクトを経験した人は、次の問題に対しても動き方が分かるようになります。
これは企業にとって大きな財産です。

 

3.達成感が次の改善を生む

人は、成果を実感できたときに成長します。
品質問題に取り組み、原因を見つけ、対策を実行し、実際に不良やクレームが減った。
この経験は、従業員にとって大きな達成感になります。
そしてその達成感は、「次もやってみよう」という意欲につながります。
改善活動が続かない企業では、結果が見えにくかったり、成果が共有されなかったりすることが少なくありません。
だからこそ、改善の成果は見える化する必要があります。
不良・手戻り・クレーム対応時間がどれだけ減ったか、利益にどう貢献したか——成果を共有することで、改善活動は組織全体の成功体験になります。

 

4.問題解決力は企業の競争力になる

品質問題を解決する力は、単なる現場スキルではありません。
企業の競争力そのものです。
市場環境は変化します。
顧客要求も変わります。
人手不足やコスト上昇など、中小企業を取り巻く環境も厳しくなっています。
その中で重要になるのは、問題が起きたときに自分たちで考え、改善できる力です。
外部の専門家に相談することは有効です。
しかし、最終的に企業を強くするのは、社内に問題解決力が蓄積されることです。
人が育てば、仕組みが育ちます。
仕組みが育てば、品質が安定します。
品質が安定すれば、失敗コストが減り、顧客からの信頼が高まり、利益が生まれます。

 

品質問題は、できれば起きてほしくないものです。
しかし、起きてしまった問題を単なるトラブルとして処理するのか、人を育て組織を強くする機会として活かすのか——その違いが、企業の成長力を大きく左右します。
問題解決を通じて人を育て、組織に学びを残すこと。
それが、品質改善を一過性の活動で終わらせず、利益を生み出す力へと変える道なのです。
