5-1 : What Can You Gain by Making Quality Problems Visible? -- Building a Shared Language Between Management and the Front Line

You are working on quality problems, yet improvement does not seem to move forward.

Problems are occurring on the front line. Management feels a sense of urgency. And yet, it remains unclear where and what is happening, why the same problems keep recurring, and how much they are affecting profit.

Many small and medium-sized business owners struggle with this kind of situation.

 

To state the conclusion upfront, solving quality problems begins with making them visible.

Making problems visible does not simply mean creating charts or tables. It means turning the facts occurring on the front line into a form that business owners, managers, and front-line employees can understand with the same awareness.

In other words, visibility is a shared language that connects management and the front line.

In Chapter 4, we discussed that problem solving is determined not by speed, but by structure. But how do we understand that structure? The entry point is visibility.

From the perspective of Quality-Driven Profit, making quality problems visible is the first step toward revealing the loss structure behind them and transforming that structure into a system that generates profit.

 

In this article, quality problems are not limited to manufacturing defects. Customer complaints, inconsistent service quality, rework, and customer churn in service industries are all quality problems.

Any situation in which the value promised to customers is not being delivered as expected can be regarded as a quality issue.

 

Three Key Points

1. Visibility Means Making Problems Shareable

One reason quality problems are difficult to solve is that different stakeholders see different things.

The business owner sees that profits are not improving. Managers see that the front line is overloaded. Front-line employees see the same rework happening again. Customers feel that the expected value is not being delivered.

None of these perspectives is wrong.

But because each person is seeing the issue from a different angle, the overall picture of the problem is not shared.

That is why visibility is needed.

For example, by organizing data such as defect counts, complaint counts, rework time, rework costs, delivery delays, and customer response time, problems that were previously discussed based on impressions can become shared facts.

The purpose of visibility is not to blame anyone.

It is to enable the organization to share the problem and discuss it on common ground.

Once problems become visible, the conversation shifts from “the front line is at fault” or “the quality department is at fault” to questions such as “where is loss occurring?” and “which system should be changed?”

Only at that point can quality problems be treated as management issues.

 

2. Deep Analysis Means Looking Beyond Surface Causes to the Underlying Structure

Once problems become visible, the next step is deeper analysis.

Deep analysis does not simply mean repeating “why” again and again.

It means not stopping at the visible cause, but examining the underlying systems, decisions, role allocation, and flow of information behind it.

For example, suppose the cause of a defect is identified as an “operator error.”

If the response ends with “warn the operator,” the countermeasure will only be temporary.

But by digging deeper, a different structure may emerge.

Were the work standards unclear?

Was the training insufficient?

Was the work plan unrealistic because delivery deadlines were prioritized too strongly?

Looking even further back, was the company’s priority between quality and delivery unclear from a management perspective?

By looking this far, the quality problem can be reinterpreted not as a front-line mistake, but as a problem in the management system.

The purpose of deep analysis is not to find someone to blame.

It is to understand the background of the problem in order to create a structure that prevents recurrence.

This kind of deep analysis is essential in Quality-Driven Profit.

The reason is that the true cause of lost profit is often not the visible defect or complaint itself, but the distortion in the system behind it.

 

3. Visibility Is the Starting Point for Driving Improvement

Visibility is not for observing problems from a distance.

It is the starting point for moving improvement forward.

Once a problem becomes visible, goals can be set.

Instead of saying “reduce complaints,” the goal can become “halve complaints caused by the same root cause within six months.”

Instead of saying “reduce rework,” the goal can become “reduce rework time by 20 hours per month.”

When goals become specific, the next step is the action plan.

Who will be responsible?

What will they do?

By when?

How will progress be checked?

How will the effect be evaluated?

The activity can then be translated into concrete action.

As discussed in Chapter 4, solving quality problems requires a scenario. Visibility provides the material needed to design that scenario.

It is also important to make the results of improvement visible after actions are taken.

How much have defects decreased?

How much rework has been reduced?

How much complaint-handling time has been eliminated?

How has the improvement contributed to profit?

When results become visible, the front line gains a stronger sense of conviction, and business owners can make the next decision more easily.

Improvement activities then become recognized not as something people are forced to do, but as activities that make the company better.

 

What companies gain by making quality problems visible is not merely data.

They gain a shared language that enables management and the front line to look at the same problem and move toward the same purpose.

Visibility reveals the overall picture of the problem.

Deep analysis reveals the underlying structure.

Clear goals and actions move improvement forward.

This flow is what breaks the cycle of recurring problems.

Making quality problems visible is not about preparing documents for improvement activities.

It is the language that connects management and the front line—and transforms quality problems into systems that generate profit.

5-1 : 品質問題的「可視化」能帶來什麼?ーー建立連結經營與現場的共同語言

明明已經在處理品質問題,改善卻遲遲沒有進展。

現場確實發生了問題。經營者也有危機感。然而,究竟是哪裡發生了什麼事、為什麼同樣的問題一再重複、又對利潤造成多大影響,卻始終看不清楚。

不少中小企業經營者,都正為這樣的狀態感到困擾。

 

先說結論:

品質問題的解決,是從「可視化」開始的。

所謂可視化,並不是單純製作圖表或表格。

而是將現場正在發生的事實,整理成經營者、管理者與現場人員都能以相同認知理解的形式。

換句話說,可視化就是連結經營與現場的共同語言。

在第4章中,我曾提到,問題解決的關鍵不在於速度,而在於結構。

那麼,該如何掌握這個結構?

入口就是可視化。

從「品質創利」的角度來看,可視化就是把品質問題背後的損失結構呈現出來,並將其轉化為能夠創造利潤之機制的第一步。

 

此外,本文所說的品質問題,並不僅限於製造業的不良品。

服務業中的客訴、服務品質不穩定、重工重做、顧客流失等,也都屬於品質問題。

只要提供給顧客的價值沒有如預期被交付,就可以視為品質問題。

 

重點有三個。

1.可視化,就是讓問題成為可以共同理解的形式

品質問題之所以難以解決,其中一個原因是:

不同關係人看到的東西並不相同。

經營者看到的是「利潤沒有出來」。

管理者看到的是「現場忙到喘不過氣」。

現場看到的是「同樣的重工又發生了」。

顧客看到的是「期待中的價值沒有被交付」。

這些看法本身並沒有錯。

但因為各自看到的角度不同,問題的全貌就無法被共享。

因此,可視化變得非常重要。

例如,將不良件數、客訴件數、重工時間、再作業成本、交期延誤、顧客應對時間等資訊整理出來,原本只能憑感覺描述的問題,就會變成組織內可以共同確認的事實。

可視化的目的,不是為了責備任何人。

而是讓組織能夠共同理解問題,並站在同一個基礎上展開討論。

當問題變得看得見時,討論就會從:

「現場不好」

「品質部門不好」

轉變為:

「損失究竟發生在哪裡?」

「應該改變哪一個機制?」

到了這個階段,品質問題才真正能夠被視為經營課題來處理。

 

2.深挖,不是停在表面原因,而是看見背後結構

透過可視化看見問題之後,下一步需要做的是深挖。

所謂深挖,並不是機械式地反覆問「為什麼」。

而是不停留在表面原因,而是進一步看見其背後的制度、判斷、角色分工,以及資訊流動方式。

例如,某項不良的原因被歸納為「作業失誤」。

如果對策只停留在「提醒作業人員注意」,那麼改善很可能只是暫時性的。

但如果進一步深挖,就可能看見不同的結構。

作業標準是否不夠明確?

教育訓練是否不夠充分?

是否因為過度重視交期,而安排了不合理的作業計畫?

再往上追溯,是否代表經營層並未明確界定品質與交期之間的優先順序?

當看到這個層次時,品質問題就不再只是現場失誤,而是可以重新理解為經營機制上的問題。

深挖的目的,不是找出誰該負責。

而是為了理解問題背後的脈絡,建立不再重複發生的結構。

在「品質創利」中,深挖非常重要。

因為真正讓企業流失利潤的原因,往往不是表面上的不良或客訴,而是隱藏在背後的制度扭曲。

 

3.可視化,是推動改善的出發點

可視化,不是為了把問題擺著看。

它是推動改善的出發點。

當問題變得看得見,目標就能被設定出來。

例如,不只是說「減少客訴」,而是設定為:

「在半年內,將同一原因造成的客訴減少一半」。

不只是說「減少重工」,而是設定為:

「每月減少 20 小時再作業時間」。

當目標變得具體,接下來就能進一步制定行動計畫。

誰負責什麼?

什麼時候完成?

如何確認進度?

如何評估效果?

這些都能被轉化為具體行動。

如同第4章所提到的,解決品質問題需要情境腳本。

而可視化,就是描繪這個情境腳本所需的材料。

此外,改善後的成果也必須被可視化。

不良、重工、客訴應對時間究竟減少了多少?

對利潤產生了什麼貢獻?

當成果被看見,現場的認同感會提高,經營者也更容易做出下一步判斷。

改善活動就不再是「被要求去做的事」,而會成為組織共同認同的「讓公司變得更好的活動」。

 

透過品質問題的可視化,企業得到的並不只是資料。

真正得到的是一種共同語言,讓經營層與現場能看見同一個問題,並朝向同一個目的行動。

可視化讓問題的全貌浮現。

深挖讓問題背後的結構被看見。

目標與行動因此變得明確。

正是這樣的流程,能夠切斷同樣問題反覆發生的循環。

可視化,不是為了改善活動而製作資料。

它是一種連結經營與現場,並將品質問題轉化為創造利潤機制的語言。

5-1 : 品質問題の“見える化”で何が得られる?ーー経営と現場をつなぐ共通言語を持つ

品質問題に取り組んでいるのに、なかなか改善が進まない。
現場では問題が起きている。経営者も危機感を持っている。けれども、どこで何が起きているのか、なぜ繰り返されるのか、どれだけ利益に影響しているのかがはっきりしない。
このような状態に悩む中小企業経営者は少なくありません。

 

結論から言うと、品質問題の解決は「見える化」から始まります。

見える化とは、単にグラフや表を作ることではありません。現場で起きている事実を、経営者・管理者・現場が同じ認識で理解できる形にすることです。
つまり、見える化とは、経営と現場をつなぐ共通言語です。

第4章では、問題解決はスピードではなく構造で決まるとお伝えしました。では、その構造をどうやって把握するのか。その入口が見える化です。
品質創利の視点で言えば、見える化とは、品質問題の背後にある損失構造を明らかにし、利益を生み出す仕組みへ変えていくための第一歩です。

 

なお本稿でいう品質問題は、製造業の不良だけを指しません。サービス業におけるクレーム、対応品質のばらつき、手戻り、顧客離れも同じです。顧客に提供する価値が期待どおりに届いていない状態は、すべて品質問題として考えることができます。

 

ポイントは三つあります。

1.見える化とは、問題を共有できる形にすることである

品質問題が解決しにくい理由の一つは、関係者ごとに見えているものが違うことです。
経営者は「利益が出ていない」、管理者は「現場が忙しすぎる」、現場は「また同じ手戻りが起きている」、顧客は「期待した価値が届いていない」——それぞれが間違っているわけではありません。しかし見えている角度が違うため、問題の全体像が共有されないのです。

そこで必要になるのが見える化です。
たとえば、不良件数、クレーム件数、手戻り時間、再作業コスト、納期遅れ、顧客対応時間などを整理すると、これまで感覚で語られていた問題が、共有できる事実になります。

見える化の目的は、誰かを責めることではありません。
問題を組織で共有し、同じ土俵で話せるようにすることです。
問題が見えるようになると、「現場が悪い」「品質部門が悪い」という話から、「どこに損失が発生しているのか」「どの仕組みを変えるべきか」という話に変わります。
ここで初めて、品質問題は経営課題として扱えるようになります。

 

2.深掘りとは、表面の原因で止まらず構造を見ることである

見える化によって問題が見えてくると、次に必要になるのが深掘りです。

深掘りとは、単に「なぜ」を何度も繰り返すことではありません。表面に見えている原因で止まらず、その背景にある仕組み、判断、役割分担、情報の流れまで見ていくことです。

たとえば、不良の原因が「作業ミス」だったとします。
そこで「作業者に注意する」で終わってしまえば、対策は一時的なものになります。
しかし深掘りをすると、別の構造が見えてきます。作業標準が曖昧だったのではないか、教育が十分でなかったのではないか、納期を優先するあまり無理な作業計画になっていたのではないか——さらに遡れば、経営として品質と納期の優先順位が明確になっていなかったのではないか。
ここまで見ることで、品質問題は現場のミスではなく、経営の仕組みの問題として捉え直すことができます。

深掘りの目的は、犯人探しではありません。
再発しない構造をつくるために、問題の背景を理解することです。
品質創利では、この深掘りが重要です。なぜなら、利益を失っている本当の原因は、表面の不良やクレームではなく、その背後にある仕組みの歪みにあることが多いからです。

 

3.見える化は、改善を動かすための出発点である

見える化は、問題を眺めるためのものではありません。
改善を動かすための出発点です。
問題が見えれば、目標を設定できます。

たとえば「クレームを減らす」ではなく「半年以内に同一原因のクレームを半減させる」、「手戻りを減らす」ではなく「再作業時間を月20時間削減する」と表現できます。
目標が具体化されると、次はアクションプランです。誰が何を担当し、いつまでに実施し、どのように確認し、効果をどう評価するか——具体的な行動に落とし込むことができます。

第4章でお伝えしたように、品質問題の解決にはシナリオが必要です。見える化は、そのシナリオを描くための材料になります。
また、改善後の成果も見える化することが重要です。
不良・手戻り・クレーム対応時間がどれだけ減ったか、利益にどう貢献したか——成果が見えると、現場の納得感が高まり、経営者も次の判断をしやすくなります。
改善活動が「やらされる活動」ではなく、「会社を良くする活動」として共有されるようになります。


品質問題の見える化で得られるものは、単なるデータではありません。経営と現場が同じ問題を見て、同じ目的に向かって動くための共通言語です。見える化によって問題の全体像が見え、深掘りによって構造が見え、目標と行動が明確になる——この流れが、同じ問題の繰り返しを断ち切ります。
見える化は、改善活動のための資料づくりではありません。
経営と現場をつなぎ、品質問題を利益を生み出す仕組みへ変えるための言語なのです。
