2-3 : Hitting a Wall in Productivity Improvement?
Despite ongoing efforts to improve productivity, results have recently plateaued.
You have implemented standardization and built systems, yet you are unsure what to improve next. Many business owners may find themselves facing this kind of wall.
To state the conclusion upfront: in many cases, the root of this wall is unseen, quality-related losses.
By reframing these losses structurally, productivity can begin to improve again—transforming into a state where profit is naturally generated.
Companies with high quality tend to have high productivity.
And companies with high productivity generate profit.
Understanding this relationship from a management perspective is essential.
In this series, we consider not only manufacturing but also service industries.
Here, “product” refers to the value delivered to the customer. In services, variability in response and rework functions just like defects in manufacturing—it directly reduces both productivity and profit.
Four Key Points
1. The fact that high-quality companies are also highly productive
Productivity measures how much value is created relative to the input.
When defects, errors, and rework are frequent, the same work must be repeated, increasing input.
This leads to higher costs and directly reduces profit.
In contrast, when quality is stable, work flows smoothly without waste.
As a result, the same input generates more value, increasing both productivity and profit.
2. When productivity plateaus, hidden losses become visible
Investments in equipment and standardization can improve productivity up to a certain point.
However, when improvement stalls, what remains are quality-related losses that are not easily visible—rework, small variations, hesitation in decision-making, and waiting time.
Though embedded in daily operations, these losses continuously erode profit.
At this stage, quality issues finally emerge as management challenges.
3. Shifting to the perspective of “quality = loss”
As long as quality is evaluated simply as “good or bad,” improvement efforts tend to focus on inspection or reactive measures.
However, when quality is viewed in terms of how much profit it erodes, the perspective changes.
Defects, rework, waiting time, complaint handling, and loss of trust are all costs generated by quality—and therefore represent lost profit.
With this perspective, quality issues can be directly recognized as targets for profit improvement.
4. Positioning quality improvement as a management activity
Deciding which losses to reduce and where to invest is not something to leave to the front line—it is a management responsibility.
Reducing defect rates, redesigning processes, and developing people to minimize variability are all investments that directly impact productivity and profit.
The wall in productivity improvement is not merely an issue of efficiency.
It is a sign that previously unseen, quality-related losses are beginning to surface.
By identifying these losses structurally and reducing them, productivity can start moving forward again.
And what lies beyond is not just efficiency improvement, but a transformation into a structure that generates profit.
The stagnation you are facing today may, in fact, be the gateway to your next stage of growth.
And the key lies in quality.
2-3 : 是否正面臨生產力提升的瓶頸?
即使持續推動生產力提升,最近卻無法如預期看到成果。標準化與制度建置似乎已經完成,卻不知道下一步該如何改善。不少經營者,或許正面臨這樣的瓶頸。
先說結論:這道瓶頸的本質,往往是「尚未被看見的品質相關損失」。若能將這些損失從結構的角度重新理解,生產力將再次提升,企業也能轉向持續創造利潤的狀態。
品質優良的企業,通常具有較高的生產力。而高生產力的企業,也更容易創造利潤。將這樣的關係視為經營上的理解,是非常重要的。
本系列的討論不僅限於製造業,也涵蓋服務業。在此所指的「產品」,是企業提供給顧客的價值本身。在服務業中,應對差異與重複處理等情況,就如同製造業的不良一樣,會降低生產力並侵蝕利潤。
關鍵有四點:
1.品質優良的企業,其生產力也較高
所謂生產力,是指在一定投入下能創造多少價值。
若不良、失誤與返工頻繁發生,相同的工作需要重複進行,投入自然增加。這代表成本上升,也意味著利潤下降。
相對地,在品質穩定的企業中,流程能一次順暢完成,不會產生多餘浪費。因此,在相同投入下,可以創造更高價值,生產力與利潤也能同步提升。
2.當生產力達到瓶頸時,真正的損失才會浮現
透過設備投資與標準化,生產力通常能提升到某個程度。
然而,當改善停滯時,剩下的往往是「難以在表面看見的品質損失」。
例如返工、細微變異、判斷猶豫、等待時間等。這些因素雖然隱藏在日常作業中,卻持續侵蝕企業的利潤。
在這個階段,品質問題才真正轉化為「經營課題」。
3.從「品質=好壞」轉向「品質=損失」的思考
當品質僅以好壞來評價時,改善往往流於檢查或短期對應。
然而,若從「品質對利潤造成多大影響」的角度來看,整體視角將產生根本性的改變。
不良、返工、等待、客訴處理、信任下降 —— 這些都是由品質所產生的成本,同時也是正在流失的利潤。
當採用這樣的觀點時,品質問題本身就成為「利潤改善的對象」。
4.將品質改善定位為經營活動
應優先降低哪些損失?資源應投入在哪裡?
這些並非現場單獨決定的事項,而是經營層必須做出的判斷。
降低不良率、優化流程、透過人才培育減少變異 —— 這些都是直接連結生產力與利潤的投資。
生產力提升的瓶頸,並不只是效率問題。它往往是過去未被看見的品質損失,開始浮現的徵兆。
當能從結構上理解並持續降低這些損失時,生產力將再次啟動提升。
而其結果,不僅是效率改善,更是轉向能夠持續創造利潤的結構。
眼前的生產力停滯,其實正是邁向下一階段成長的入口。
而關鍵,就在於品質之中。
2-3 : 生産性向上の壁に直面?
生産性向上に取り組んできたにもかかわらず、最近は思うように成果が出ていない。標準化や仕組みづくりは一通り進めたはずなのに、これ以上どう改善すればよいのか分からない。そうした壁に直面している経営者の方も多いのではないでしょうか。
結論から言うと、その壁の正体は「見えていない品質起因の損失」であることが少なくありません。そして、その損失を構造として捉え直すことで、生産性は再び向上し、利益が生まれる状態へと転換することができます。
品質の良い会社は生産性が高い。そして、生産性が高い会社は利益を生み出します。この関係を経営として理解することが重要です。
なお、本シリーズでは、製造業だけでなく、サービス業も含めて考えます。
ここでいう「製品」とは、顧客に提供している価値そのものを指します。
サービスにおける対応のばらつきや手戻りも、製造業の不良と同じく、生産性と利益を下げる要因になります。
ポイントは四つあります。
1.品質の良い会社は生産性も高いという事実
生産性とは、投入に対してどれだけの価値を生み出せるかという指標です。
不良やミス、手戻りが多い状態では、同じ作業を何度も繰り返すことになり、投入が増えます。これはコストの増加であり、そのまま利益の減少です。
一方で、品質が安定している会社では、業務が一度で流れ、ムダが発生しません。その結果、同じ投入でもより多くの価値を生み出すことができ、生産性と利益が同時に高まります。
2.生産性が頭打ちになったときに、真の損失が見えてくるという点
設備投資や標準化によって、生産性は一定の水準まで向上します。
しかし、そこで改善が止まる場合、残っているのは「表面には見えにくい品質起因の損失」です。手戻り、微細なばらつき、判断の迷い、待ち時間。これらは日常に埋もれて見えにくいものの、確実に利益を削り続けています。
この段階に来たとき、初めて品質問題は「経営課題」として現れます。
3.「品質=損失」という捉え方への転換
品質を単なる良し悪しで評価している限り、改善は検査や対症療法に偏ります。
しかし、品質を「どれだけ利益を損なっているか」という視点で捉えると、見方が変わります。不良、手戻り、待ち時間、クレーム対応、信頼低下。これらはすべて品質が生み出しているコストであり、同時に失われている利益です。
この視点に立つことで、品質問題はそのまま「利益改善の対象」として捉えられるようになります。
4.品質改善を経営活動として位置づけること
どの損失を優先的に減らすのか、どこに投資するのか。それは現場任せではなく、経営として判断すべき領域です。
不良率の低減、プロセスの見直し、人材育成によるばらつきの抑制。これらはすべて、生産性と利益に直結する投資です。
生産性向上の壁は、単なる効率の問題ではありません。それは、これまで見えていなかった品質起因の損失が表面化したサインです。
その損失を構造として捉え、減らしていくことで、生産性は再び動き始めます。そしてその先にあるのは、単なる効率改善ではなく、利益を生み出す構造への転換です。
今、目の前にある生産性の停滞は、次の成長に向けた入口です。その鍵は、品質の中にあります。
