Prologue 2 | After Finding a Problem, How Do We Move Toward the Required Standard? -- The Overall Process of Quality-Driven Profit
You become aware of a quality problem. You also recognize that there is a gap between the current state and the required standard. Even so, it is not always clear where to begin.
Should you start by compiling the defect rate? Should you investigate the cause? Should you revise the work procedures? Or should management first clarify its policy?
The more things there seem to be that need to be done, the more tempting it becomes to begin with the countermeasure right in front of you.
In my own experience with quality problems, I have seen many cases where the countermeasure itself was not wrong, yet the problem continued to recur. What I feel in such situations is not that individual methods are lacking, but that the overall path—from discovering the problem to moving closer to the required standard—is not being shared.
To state the conclusion upfront, solving quality problems requires more than identifying the gap between the current state and the required standard. It requires a continuous process: understanding the management structure behind the facts that appear on the front line, making decisions, driving improvement activities, and realizing the required standard.
Furthermore, in Quality-Driven Profit, solving the problem is not the final goal. After stabilizing quality and achieving the state that the company must maintain, the company should then use its strengths to enhance customer value and move toward its desired future state.
This article serves as a map for reading the main series. The details of each topic will be covered in individual articles, but first I would like to clarify what kind of journey this process represents.
The Quality-Driven Profit process can be understood in six major stages.
1. Clarify Management Concerns
The starting point is not always quality data or defects observed on the front line.
“Problems should have decreased, but profit is still not remaining.”
“We are responding to complaints, but similar problems continue to recur.”
These kinds of concerns felt by business owners are also important starting points.
At this stage, the first step is to clarify what the company is struggling with and what kind of gap exists between the current state and the required standard.
In Quality-Driven Profit, this gap is understood as a problem.
The required standard is not merely a wish or ideal. It is the state that the company must fulfill, based on customer promises, legal requirements, internal standards, quality policies, and social responsibilities.
Only by clarifying not only what is happening, but also what should be happening, does the gap that must be closed become visible.
At the same time, there is also the company’s desired future state: the kind of company it wants to become, and the value it wants to provide by making use of its strengths.
In this series, the gap between the current state and the desired future state is understood as a challenge.
First, the company addresses problems and moves closer to the state it must maintain. Then, beyond that, it tackles challenges and works toward the future it wants to create.
Distinguishing between these two is the starting point of Quality-Driven Profit.
2. Observe the Front Line and Understand the Current State as Facts
Next, we confirm what is actually happening on the front line.
We directly observe the flow of processes and operations, the movement of materials and people, the handover of information, and customer behavior and responses.
In manufacturing, this means looking not only at the production process, but also at storage, movement, inspection, and shipment.
In service industries, it means following the flow from reception to service delivery, inquiries, and complaint handling.
What matters here is not judging only from documented procedures.
Are there differences between the prescribed work and the actual work?
Is the front line forcing things to work through informal adjustments?
Are there rework, waiting time, or other losses that do not appear in records?
Small signs of discomfort that appear on the front line must be examined carefully.
Data is important information, but data itself is not the whole fact. By comparing numbers with the reality of the front line and thinking about their meaning, the current state becomes visible.
If we speak only about the required standard, the gap with reality will not be closed.
On the other hand, if we look only at the current state, we will not know where to go.
Seeing both the required standard and the current state is the starting point of problem solving.
3. Visualize the Management Structure Behind Quality
Problems occurring on the front line have direct causes.
The work method had not been defined. Equipment conditions were unstable. Information had not been communicated correctly.
Clarifying these causes and taking countermeasures is necessary.
However, when similar problems recur in different places or with different people, a common management structure may remain behind them.
Why were standards not created?
Why was training not secured?
Why was equipment investment postponed?
Why was delivery prioritized over quality?
Using front-line quality problems as clues, we broaden our view to include decision-making, resource allocation, role allocation, and organizational design.
I believe that quality is a mirror that reflects management.
When we trace front-line quality problems one by one, we sometimes find that they cannot be fully explained by surface-level causes such as “the operator made a mistake” or “the equipment failed.” Behind them, management decisions and organizational systems become visible.
By visualizing the management structure behind quality problems, it becomes possible not only to stop the defect in front of us, but also to review the system that allows similar problems to recur.
4. Support Management Decisions and Drive Improvement
Even if the problem, its causes, and the management structure behind them become visible, the current state will not change by itself.
Where should we begin?
Where should people and time be allocated?
How much investment should be made?
Who should take responsibility?
To move improvement forward, management decisions are necessary.
Once countermeasures are decided, it must be made clear who will do what by when. Progress and effects must then be checked.
What matters at this stage is not leaving improvement entirely to the front line.
When daily operations and improvement activities compete, which should take priority?
How much time and how many people should be secured for improvement?
Who will coordinate problems that cross departmental boundaries?
These are decisions that the front line alone cannot make.
In the office Hana Quality-Driven Profit process, this stage is described as working alongside the business owner.
This does not mean giving answers on behalf of the business owner. It means sharing the facts from the front line and the structure of management, supporting the business owner’s own decisions, helping improvement activities move within the organization, and supporting them until they take root.
A single countermeasure may not always work.
The organization implements the action, checks the result, and, if necessary, reviews the cause or countermeasure.
Through this cycle of trial and adjustment, the company gradually moves closer to the required standard.
5. Realize the Required Standard
Through improvement activities, we confirm whether the current state has moved closer to the required standard.
This is not only about numbers such as reduced defect rates or fewer complaints.
We also confirm whether rework and waiting time have decreased, whether operations can now be performed stably and reproducibly, and whether the company is able to continue keeping its promises to customers.
Effective countermeasures must be reflected in standards, process charts, training, role allocation, and management methods.
Rather than relying on the attention or experience of specific individuals, the organization must build a system that can reproduce the same results.
Realizing the required standard does not mean a temporary state in which problems happen to stop occurring.
It means that quality has stabilized, the same problems are less likely to occur, and the foundation that the company must maintain has been strengthened.
Only when this state is reached can we say that the gap between the current state and the required standard has been closed.
However, this is not the final goal.
Precisely because problems have been solved and operations have stabilized, the company gains the capacity to move forward.
6. Move from the Required Standard Toward the Desired Future State
The Quality-Driven Profit process does not end with problem solving.
The required standard is the state that the company must fulfill.
The desired future state represents the value the company wants to provide to customers and society by making use of its strengths.
When quality stabilizes and operational reproducibility improves, time and capacity are created on the front line.
Resources that were previously consumed by complaint handling and rework can be redirected toward developing new products or services, strengthening customer relationships, developing people, and creating a better workplace.
Here, profit does not refer only to financial returns.
It also includes customer value, employee satisfaction, business continuity, contributions to society, and the value created when the company realizes the future it wants to build.
Solve problems and strengthen the company’s foundation.
Then use that foundation to create new value.
This flow is Quality-Driven Profit: creating profit through quality.
Each chapter deals with a different theme, but all of them are part of the same process: moving from the current state toward the required standard, and then helping the company move toward its desired future state.
Reading any one theme individually can provide insight. However, when the overall map is understood, the position of each article becomes clearer.
These six stages do not proceed only once in a straight line.
The company may return to observing the front line and redefine the problem. After implementing countermeasures, it may return to cause analysis.
What matters is not losing sight of where the organization currently stands and what needs to be confirmed next.

序章2|發現問題之後,該如何接近「應有狀態」?——「品質創利」的整體流程
察覺到品質問題,也明白現況與應有狀態之間存在差距。即使如此,仍可能會停下來思考:「那麼,究竟該從哪裡開始?」
是先統計不良率?調查原因?修改作業程序?還是由經營者先明確提出方針?當眼前看起來有很多事情要做時,人往往會想先從最直接的對策著手。
我自己在參與品質問題處理時,也曾多次看到這樣的情況:對策本身並沒有錯,但問題仍然一再發生。我所感受到的,與其說是缺少某一種手法,不如說是大家尚未共享「從發現問題,到逐步接近應有狀態」的完整全貌。
先說結論:
若要真正解決品質問題,不只是找出現況與應有狀態之間的差距,還需要從現場所呈現的事實出發,掌握背後的經營結構,再透過經營決策與改善活動,逐步實現應有狀態。
而在「品質創利」的概念中,問題解決也不是終點。
當品質穩定下來,企業建立起應該守住的基礎之後,還要進一步發揮自身優勢、提升顧客價值,朝企業真正想成為的「理想願景」前進。
這篇文章將作為閱讀本系列文章的一張地圖,先整理整體流程。各階段的詳細內容會在各篇文章中進一步說明,但在開始之前,我想先一起確認:「這趟旅程究竟要往哪裡去?」
「品質創利」的流程,大致可以分為六個階段。
1.釐清經營上的違和感
起點不一定是品質數據,也不一定是現場的不良。
「問題明明變少了,為什麼利潤還是沒有留下來?」
「客訴明明都有處理,為什麼類似問題還是一再發生?」
經營者所感受到的這些違和感,同樣也是重要的入口。
在這個階段,首先要整理企業究竟正為什麼事情困擾,並釐清現況與應有狀態之間存在什麼差距。
在「品質創利」中,我們把這個差距稱為「問題」。
所謂應有狀態,並不是單純的願望。
它是企業本來就應該滿足的狀態,例如對顧客的承諾、法令要求、公司內部標準、品質方針,以及社會所期待企業承擔的責任等。
只有同時釐清「現在發生了什麼」以及「原本應該是什麼狀態」,真正需要填補的差距才會浮現出來。
另一方面,企業也會有「未來想成為什麼樣的公司」、「希望發揮這項優勢,提供什麼樣的價值」這類理想願景。
在本系列中,我們把現況與理想願景之間的差距稱為「課題」。
先解決問題,讓企業接近本來就應該守住的狀態;再進一步處理課題,實現企業真正想成為的樣貌。
區分這兩者,是「品質創利」的出發點。
2.觀察現場,把現況當作事實來掌握
接下來,要確認現場實際發生了什麼。
直接觀察製程與業務流程、物與人的移動、資訊如何被交接,以及顧客的行為與反應。
在製造業中,不只要看製造工程,也要確認保管、搬運、檢驗與出貨。
在服務業中,則要追蹤從受理、服務提供,到諮詢與客訴處理的完整流程。
這裡最重要的是,不要只根據文件上的程序做判斷。
規定的工作方式與實際工作是否一致?
現場是否正靠額外努力勉強把結果補回來?
是否存在沒有留下紀錄的重工或等待時間?
必須仔細確認現場中出現的每一個細微違和感。
數據是重要資訊,但數據本身並不代表全部事實。
把數字與現場互相比對,思考數字背後的意義,現況真正的樣貌才會逐漸浮現。
如果只談應有狀態,現實中的差距不會因此消失。
相反地,如果只盯著現況,也不會知道應該往哪裡走。
同時看見應有狀態與現況,才是問題解決真正的起點。
3.將品質背後的經營結構可視化
現場發生的品質問題,通常都有直接原因。
作業方法沒有明確規定。設備條件不穩定。資訊沒有正確傳達。
找出這些原因並採取對策,當然是必要的。
但是,如果類似問題不斷換地方、換人員反覆發生,背後可能仍然存在某種共同的經營結構。
為什麼標準沒有被建立?
為什麼沒有確保足夠的教育時間?
為什麼設備投資一再被延後?
為什麼交期總是優先於品質?
以現場所呈現的品質問題為線索,把視角擴大到決策、資源配置、角色分工與組織設計。
我一直認為,品質是一面映照經營的鏡子。
當我們逐一追查現場發生的品質問題時,有時會發現,只用「作業人員做錯了」或「設備故障了」這類表面原因,根本無法完整說明問題。
在更深一層,往往可以看到經營判斷與組織制度的影響。
從現場所呈現的品質問題出發,把背後的經營結構可視化,就不只是停止眼前的不良,而能進一步重新檢討那套讓問題不斷重複發生的機制。
4.支援經營者做出決策,推動改善
即使已經看見問題、原因,以及背後的經營結構,現況也不會因此自動改變。
應該先從哪裡著手?
人力與時間要投入在哪裡?
投資到什麼程度?
誰負責?
若要真正推動改善,就需要經營上的決策。
決定對策之後,要明確設定「誰、做什麼、什麼時候完成」,並持續確認進度與效果。
這個階段最重要的是,不要把改善全部交給現場。
當日常工作與改善活動互相競爭時,應該優先哪一個?
改善需要的時間與人才,要確保到什麼程度?
跨部門的問題由誰協調?
這些事情,不可能只靠現場自行決定。
在 office Hana 的「品質創利」流程中,我們將這個階段稱為「陪伴經營者」。
這並不是代替經營者做決定。
而是共享現場事實與背後的經營結構,協助經營者自己做出判斷,推動公司內部的改善活動,並持續支援直到改善真正落實。
有時,一次對策並不會立刻成功。
在現場執行、確認結果,必要時重新檢討原因與對策。
透過反覆試行與修正,企業才能一步一步接近應有狀態。
5.實現應有狀態
接下來,要確認改善活動是否真的讓現況接近應有狀態。
不能只看不良率下降了多少,或客訴件數減少了多少。
還要確認:
重工與等待時間是否減少?
業務是否能穩定地重複執行?
企業是否已經能持續履行對顧客的承諾?
有效的對策,必須反映到標準、工程表、教育、角色分工與管理方式之中。
重要的是,不要繼續依賴某個人的注意力或經驗,而是把改善轉變成組織能夠穩定再現相同結果的機制。
所謂實現應有狀態,不是暫時沒有問題發生。
而是品質趨於穩定,相同問題較不容易再次發生,企業本來就應該守住的基礎變得更強。
走到這一步,才可以說真正填補了現況與應有狀態之間的差距。
不過,這仍然不是終點。
正因為問題獲得解決、業務穩定下來,企業才開始有餘力往下一個階段前進。
6.從應有狀態,進一步走向理想願景
「品質創利」的流程,不會停在問題解決。
應有狀態,是企業本來就應該滿足的狀態。
而理想願景,則是企業發揮自身優勢之後,希望未來能為顧客與社會創造什麼樣的價值。
當品質穩定、業務的可重複性提高後,現場就會產生更多時間與餘力。
原本用在處理客訴、返工與修正上的資源,就能重新投入到:
新產品與新服務的開發。深化顧客關係。人才培育。打造更容易工作的職場環境。
這裡所說的「利益」,並不只有財務上的收益。
也包括顧客價值、員工滿意度、事業的持續性,以及對社會的貢獻等,企業在實現理想願景的過程中所創造出的各種價值。
先解決問題,穩固企業基礎。再運用這個基礎,創造新的價值。
這樣的流程,就是從品質創造利益的「品質創利」。
每一章雖然討論不同主題,但全部都只是從現況接近應有狀態,再進一步朝企業理想願景前進的整體流程中的一部分。
單獨閱讀某一個主題,當然也能得到啟發。
但如果手上有整張地圖,各篇文章在整體流程中的位置就會更加清楚。
這六個階段,也不是只走一次、而且一路直線前進的流程。
有時在觀察現場之後,會重新定義問題。
有時在實施對策後,也需要回到原因分析。
真正重要的是,不要失去對自己的定位:
我們現在正處於哪一個階段?下一步究竟需要確認什麼?
你的公司現在,正走在通往「應有狀態」的哪一個階段呢?

品質問題に気づき、現状とあるべき姿の間にギャップがあることも分かった。それでも、「では、何から始めればよいのか」と立ち止まってしまうことがあります。
不良率を集計するのか、原因を調べるのか、作業手順を直すのか、それとも経営者が方針を示すのか。やるべきことが多く見えるほど、目の前の対策から始めたくなります。
私も品質問題に関わる中で、対策そのものは間違っていないのに、問題が繰り返される場面を見てきました。そこで感じるのは、個々の手法が不足しているというよりも、問題を発見してからあるべき姿へ近づくまでの全体像が共有されていないことです。
結論から言うと、品質問題を解決するには、現状とあるべき姿のギャップを見つけるだけでなく、現場に現れた事実から経営の構造を捉え、意思決定と改善活動を通じて、あるべき姿を実現する一連のプロセスが必要です。
さらに品質創利では、問題を解決して終わりとは考えません。品質を安定させて企業として守るべき状態を実現した先に、強みを活かして顧客価値を高め、企業がありたい姿へ進むことまでを視野に入れます。
この記事では、本編を読み進めるための地図として、その全体像を整理します。各章の詳細はそれぞれの記事に委ねますが、まずここで「どこへ向かう旅なのか」を確認しておきたいと思います。
品質創利のプロセスは、大きく六つの段階で考えることができます。
1.経営の違和感を整理する
出発点は、品質データや現場の不良だけとは限りません。
「問題は減ったはずなのに利益が残らない」「クレーム対応はしているのに似た問題が繰り返される」——経営者が感じるこうした違和感も、重要な入口です。
この段階では、まず何に困っているのかを整理し、現状とあるべき姿の間にどのようなギャップがあるのかを明確にします。
品質創利では、このギャップを「問題」と捉えます。
あるべき姿は、単なる願望ではありません。顧客との約束、法令、社内標準、品質方針、社会から求められる責任など、企業として満たすべき状態です。
何が起きているのかだけでなく、本来どうあるべきなのかを明確にすることで、初めて埋めるべきギャップが見えてきます。
一方で、「将来はこんな会社になりたい」「この強みを生かして、こんな価値を提供したい」というありたい姿もあります。現状とありたい姿とのギャップは、本シリーズでは「課題」として捉えます。
まず問題を解決して企業として守るべき状態へ近づき、その先で課題に取り組み、ありたい姿を実現する。この二つを区別して考えることが、品質創利の出発点です。
2.現場を観察し、現状を事実として捉える
次に、現場で実際に何が起きているのかを確認します。
工程や業務の流れ、モノと人の動き、情報の受け渡し、顧客の行動や反応を直接見ます。製造業であれば、製造工程だけでなく、保管、移動、検査、出荷まで確認します。サービス業であれば、受付から提供、問い合わせ、クレーム対応までの流れを追います。
ここで大切なのは、書類上の手順だけで判断しないことです。
決められた仕事と実際の仕事に違いはないか、現場が無理をして帳尻を合わせていないか、記録に残らない手戻りや待ち時間がないか——現場に現れる小さな違和感を丁寧に確認します。
データは重要な情報ですが、データそのものが事実のすべてではありません。数字と現場を照らし合わせ、その意味を考えることで、現状の姿が見えてきます。
あるべき姿だけを語っていても、現実とのギャップは埋まりません。逆に、現状だけを見ていても、どこへ向かえばよいのか分かりません。
あるべき姿と現状の両方を見ることが、問題解決の出発点です。
3.品質の背後にある経営の構造を可視化する
現場で起きている問題には、直接的な原因があります。
作業方法が決まっていなかった、設備条件が不安定だった、情報が正しく伝わっていなかった。こうした原因を明らかにし、対策することは必要です。
しかし、同じような問題が場所や人を変えて繰り返される場合、その背後には共通する経営の構造が残っている可能性があります。
なぜ標準が作られず、教育が確保されず、設備投資が先送りされ、品質より納期が優先されたのか——現場の品質を手がかりに、意思決定、資源配分、役割分担、組織設計まで視点を広げます。
私は、品質は経営を映す鏡だと考えています。
現場で起きている品質問題を一つひとつ追っていくと、「作業者が間違えた」「設備が故障した」という表面的な原因だけでは説明できず、その背景に経営判断や組織の仕組みが見えてくることがあります。
現場に現れた品質問題から経営の構造を可視化することで、目の前の不具合を止めるだけではなく、問題を繰り返す仕組みそのものを見直せるようになります。
4.経営者の意思決定を支え、改善を動かす
問題と原因、その背後にある経営構造が見えても、それだけでは現状は変わりません。
どこから着手するのか、何に人と時間を使うのか、どの程度の投資を行うのか、誰が責任を持つのか——改善を進めるためには、経営の意思決定が必要です。
対策を決めたら、「誰が、何を、いつまでに行うのか」を明確にし、進捗と効果を確認します。
この段階で重要なのは、改善を現場任せにしないことです。
日常業務と改善活動が競合したとき、何を優先するのか。改善に必要な時間や人材をどこまで確保するのか。部門をまたぐ問題を誰が調整するのか。こうした判断は、現場だけではできません。
office Hanaの品質創利プロセスでは、この段階を「経営者に伴走する」としています。
経営者に代わって答えを出すという意味ではありません。現場の事実と経営の構造を共有し、経営者自身が判断し、社内で改善活動を動かし、それが定着するまで支えるという考え方です。
一度の対策でうまくいかないこともあります。現場で実行し、結果を確認し、必要なら原因や対策を見直す。その試行錯誤を繰り返しながら、少しずつあるべき姿へ近づいていきます。
5.あるべき姿を実現する
改善活動によって、現状があるべき姿へ近づいたかを確認します。
不良率が下がった、クレームが減ったという数字だけではありません。手戻りや待ち時間が減り、業務が安定して再現できるようになったか、顧客との約束を継続して守れる状態になったかを確認します。
有効だった対策は、標準、工程表、教育、役割分担、管理方法などへ反映します。特定の人の注意や経験に頼るのではなく、組織として同じ結果を再現できる仕組みに変えていくことが重要です。
あるべき姿を実現するとは、一時的に問題が起きなくなった状態ではありません。
品質が安定し、同じ問題が起きにくくなり、企業として守るべき基盤が強くなった状態です。ここまで進んで初めて、現状とあるべき姿のギャップを埋めたと言えます。
ただし、ここがゴールではありません。
問題が解決し、業務が安定したからこそ、企業には次へ進む余力が生まれます。
6.あるべき姿から、ありたい姿へ進む
品質創利のプロセスは、問題解決だけでは終わりません。
あるべき姿は、企業として満たすべき状態です。一方、ありたい姿は、その企業が強みを活かして、将来どのような価値を顧客や社会へ提供したいのかを表します。
品質が安定し、業務の再現性が高まると、現場には時間や余力が生まれます。クレーム対応や手直しに使っていた資源を、新しい商品やサービスの開発、顧客との関係強化、人材育成、働きやすい職場づくりへ振り向けることができます。
ここでいう利益は、財務的な収益だけではありません。
顧客価値、従業員満足、事業の継続性、社会への貢献など、企業がありたい姿を実現することで生まれる価値も含まれます。
問題を解決して企業の基盤を整え、その基盤を使って新たな価値を生み出す。
この流れが、品質から利益を創る「品質創利」です。
各章はそれぞれのテーマを扱いますが、すべては現状からあるべき姿へ近づき、企業がありたい姿へ進むプロセスの一部です。どこか一つのテーマだけを読んでも気づきはあります。しかし全体の地図を持って読むと、各記事の位置づけがより明確になります。
この六つの段階は、一度だけ一直線に進むものではありません。現場を観察して問題を見直すこともあり、対策後に原因分析へ戻ることもあります。大切なのは、自分たちが今どの段階にいて、次に何を確かめる必要があるかを見失わないことです。

As a certified SME management consultant and consultant, he combines the on-site quality perspective developed through his experience in the electronics industry with a management perspective grounded in SME consulting. From a “Quality × Management” standpoint, he supports small and medium-sized enterprises by starting with what is actually happening on the shop floor and emphasizing improvements and system-building that go beyond simple recurrence prevention.
