3-4 : Which Should Come First: Delivery Deadline or Quality? -- This Decision Determines Future Profit

“We may not make the delivery deadline.”

When faced with such a situation, business owners and front-line managers are forced to make difficult decisions.

Should we simplify inspection?
Should we skip some verification steps?
Should we prioritize shipment no matter what?

Decisions made to meet deadlines can sometimes feel unavoidable.

But are those decisions truly protecting the company’s profit?

 

To state the conclusion upfront, quality and delivery should not be treated as a choice where one must be sacrificed for the other.

Choosing to meet a deadline by sacrificing quality may appear to avoid a problem in the short term, but in the long term it increases the risk of losing customer trust and profit.

Quality assurance means keeping promises made to customers.

And those promises include both delivery and quality.

 

In this article, “quality” is not limited to manufactured products.

In service industries, continuously delivering the promised service content and level of response is also quality assurance.

When service providers, under pressure to meet deadlines, skip necessary explanations or deliver services without sufficient verification, the issue is essentially the same as skipping quality inspection in manufacturing.

 

There are three key points.

1. Meeting deadlines by sacrificing quality only postpones the problem

A delivery delay is a visible problem.

Quality problems, on the other hand, may only surface after shipment or service delivery.

For this reason, people tend to prioritize the problem that is visible right now.

This is also connected to the idea of prospect theory in behavioral economics.

In trying to avoid an immediate loss, we may underestimate a larger future loss.

However, defective products reaching customers or declining service quality will eventually return as greater losses.

Complaint handling.
Rework.
Efforts to restore trust.
Customer churn.

Meeting a delivery deadline by sacrificing quality does not solve the problem.

It merely postpones it into the future.

 

2. Customers are not buying “delivery on time” alone—they are buying expected value

Customers are not simply looking for something to arrive by the promised date.

They are expecting the promised value to be delivered as expected.

For example:

  • The product arrived on time, but it was defective.
  • The service was provided, but the explanation was insufficient.
  • The construction work finished on schedule, but the quality was poor.

Would customers be satisfied in these situations?

Most likely, the answer is no.

From the customer’s perspective, both delivery and quality matter.

Quality assurance is the activity that prevents those expectations from being betrayed.

That is why delivery and quality should not be viewed as opposing priorities.

The real question is: How do we keep our promise to the customer?

 

3. Quality assurance is a management decision that protects profit

From the perspective of Quality-Driven Profit, quality assurance is not a cost.

It is an investment to protect profit.

When quality problems occur, failure costs arise, such as:

  • Rework costs
  • Return and replacement costs
  • Complaint handling costs
  • Opportunity losses caused by damaged trust

When quality assurance functions properly, these losses can be prevented before they occur.

What business leaders should truly compare is not simply:

“Losses caused by delivery delays”

versus

“Losses caused by quality problems.”

The real comparison is between:

“Short-term profit”

and

“Long-term trust and profit.”

Quality assurance is a management decision made to protect future profit.

 

So, which should come first: delivery deadline or quality?

From the perspective of quality assurance, the answer is clear.

What must come first is keeping the promise made to the customer.

That promise includes both delivery and quality.

Sacrificing quality to meet a deadline may help avoid an immediate problem, but it does not lead to long-term profit.

Quality assurance is the work of protecting customer trust.

And trust is one of the most important assets a company has for generating profit continuously.

Rather than looking only at the delivery deadline in front of you, look beyond it—to the relationship with the customer.

That is what it means to understand quality assurance as a management commitment.

3-4 : 交期與品質,應該優先哪一個?ーー這個判斷,將決定未來的利潤

「可能趕不上交期了。」

當面臨這樣的情況時,經營者與現場負責人往往會被迫做出困難的判斷。

是否簡化檢驗?
是否省略確認作業?
是否先以出貨為優先?

為了守住交期,有些判斷看起來似乎無可避免。

然而,這樣的判斷真的守住了公司的利益嗎?

 

先說結論:品質與交期,本來就不應該是必須犧牲其中一方來選擇的關係。

犧牲品質來守住交期,短期看似避開了問題,但長期而言,卻會提高失去顧客信任與企業利潤的風險。

所謂品質保證,就是履行對顧客的承諾。

而這份承諾之中,既包含「交期」,也包含「品質」。

 

此外,本文所說的品質,並不只限於製造業的產品。

若是服務業,持續提供所承諾的服務內容與應有的應對品質,同樣也是品質保證。

因為趕交期而省略充分說明,或在確認不足的情況下提供服務,本質上與製造業省略品質檢驗是相同的。

 

重點有三個。

1.犧牲品質來遵守交期,只是在延後問題

交期延誤,是看得見的問題。

相對地,品質問題有時會在出貨後或服務提供後才浮現。

因此,人往往會在無意識中,優先處理「眼前看得見的問題」。

這也與行為經濟學中的展望理論有所呼應。

人們為了避免眼前的損失,往往會低估未來可能發生的更大損失。

然而,不良品流出或服務品質下降,最終會以更大的損失回到企業身上。

客訴應對。
返工修正。
信任修復。
顧客流失。

犧牲品質來守住交期,並不是解決問題,而只是把問題延後到未來而已。

 

2.顧客購買的不只是「準時交付」,而是「期待中的價值」

顧客真正需要的,並不只是東西準時送達。

他們要的是,原本承諾的價值能夠如期待般被提供。

例如:

  • 雖然準時交貨,但產品是不良品
  • 雖然接受了服務,但說明不充分
  • 雖然工程如期完成,但品質存在問題

在這樣的情況下,顧客會滿意嗎?

答案恐怕是「不會」。

對顧客來說,真正重要的是「交期」與「品質」兩者都被滿足。

品質保證,就是為了不辜負這份期待而存在的活動。

因此,我們不應該把交期與品質視為對立關係,而應該從「如何履行對顧客的承諾」這個角度來思考。

 

3.品質保證,是守住利潤的經營判斷

從「品質創利」的角度來看,品質保證不是成本。

它是守護利潤的投資。

一旦品質問題發生,企業就會產生各種失敗成本,例如:

  • 返工成本
  • 退貨或更換成本
  • 客訴處理成本
  • 因信任下降而造成的機會損失

相反地,如果品質保證機制能夠有效運作,就能事先防止這些損失發生。

經營者真正應該比較的,不是:

「交期延誤造成的損失」

「品質問題造成的損失」。

而是:

「短期利益」

「長期信任和利潤」。

品質保證,就是為了守護未來利潤而做出的經營判斷。

 

交期與品質,究竟應該優先哪一個?

從品質保證的角度來看,答案其實很明確。

真正應該優先的,是「履行對顧客的承諾」。

而這份承諾中,包含交期,也包含品質。

犧牲品質來守住交期,或許能暫時避開眼前的問題,但無法帶來長期的利潤。

品質保證,是守護顧客信任的活動。

而信任,是企業能夠持續創造利潤的最重要資產。

不要只看眼前的交期,而要看見交期之後與顧客之間的關係。

這正是把品質保證視為「經營承諾」的真正意義。

3-4 : 納期と品質、どちらを優先すべきか?ーーその判断が未来の利益を決める

「納期に間に合わないかもしれない。」

そんな状況に直面したとき、経営者や現場責任者は難しい判断を迫られます。

検査を簡略化するか。
確認作業を省略するか。
とにかく出荷を優先するか。

納期を守るための判断は、ときに避けられないように見えます。

しかし、その判断は本当に会社の利益を守っているのでしょうか。

 

結論から言うと、品質と納期は本来どちらかを犠牲にして選ぶものではありません。

品質を犠牲にして納期を守る判断は、短期的には問題を回避したように見えても、長期的には顧客の信頼と利益を失うリスクを高めます。

品質保証とは、顧客との約束を守ることです。

そして、その約束には「納期」も「品質」も含まれています。

 

なお、本稿でいう品質は製造業の製品だけではありません。

サービス業であれば、約束したサービス内容や対応品質を継続して提供することも品質保証です。

納期に追われて十分な説明を省略したり、確認不足のままサービスを提供したりすることも、製造業で品質検査を省略することと本質的には同じです。

 

ポイントは三つあります。

1.品質を犠牲にした納期遵守は問題の先送りである

納期遅れは目に見える問題です。

一方、品質問題は出荷後やサービス提供後に表面化することがあります。

そのため、人は無意識のうちに「今見えている問題」を優先してしまいます。

これは行動経済学でいうプロスペクト理論にも通じる考え方です。

目の前の損失を避けようとするあまり、将来のより大きな損失を過小評価してしまうのです。

しかし、不良品の流出やサービス品質の低下は、後になってより大きな損失として返ってきます。

クレーム対応。
手直し。
信用回復活動。
顧客離れ。

品質を犠牲にした納期遵守は、問題を解決したのではなく、将来へ先送りしたに過ぎないのです。

 

2.顧客は「納期」だけでなく「期待した価値」を買っている

顧客が求めているのは、単に納期どおりに届くことではありません。

約束した価値が、期待どおりに提供されることです。

例えば、

  • 納期どおりに届いたが不良品だった
  • サービスは受けられたが説明不足だった
  • 工事は予定日に終わったが品質に問題があった

こうした状況で顧客は満足するでしょうか。

おそらく答えは「NO」です。

顧客にとって重要なのは、「納期」と「品質」の両方が満たされることです。

品質保証とは、その期待を裏切らないための活動でもあります。

だからこそ、納期と品質を対立関係で考えるのではなく、「顧客との約束をどう守るか」という視点で考える必要があります。

 

3.品質保証は利益を守る経営判断である

品質創利の視点で考えると、品質保証はコストではありません。

利益を守るための投資です。

品質問題が発生すると、

  • 再作業費用
  • 返品や交換費用
  • クレーム対応費用
  • 信用低下による機会損失

といった失敗コストが発生します。

一方で、品質保証が機能していれば、こうした損失を未然に防ぐことができます。

経営者が本当に比較すべきなのは、

「納期遅れによる損失」

「品質問題による損失」

ではありません。

「短期的な利益」

「長期的な信頼と利益」

です。

品質保証とは、将来の利益を守るための経営判断なのです。

 

納期と品質のどちらを優先するべきか。

この問いに対して、品質保証の視点から見れば答えは明確です。

本来優先すべきなのは、「顧客との約束を守ること」です。

その約束には、納期も品質も含まれています。

品質を犠牲にして納期を守ることは、一時的な問題回避にはなっても、長期的な利益にはつながりません。

品質保証とは、顧客との信頼を守る活動です。

そして信頼は、企業が継続的に利益を生み出すための最も重要な資産です。

目の前の納期だけを見るのではなく、その先にある顧客との関係を見ること。

それが、品質保証を経営の約束として捉えるということなのです。
